Roof Repair vs. Replacement: How to Decide

Most roof repairs cost $360 to $1,750. Here is when a repair is enough and when replacing the whole roof is the smarter money.

Before and after: damaged shingles replaced with a new roof

A leak or a few missing shingles doesn't always mean you need a new roof. Most roof repairs cost about $360 to $1,750 (around $960 on average), while a full replacement often runs $9,000 to $22,000 or more. The right choice depends on the roof's age, how widespread the damage is, and how often it has needed fixing.

Repair is usually enough when…

  • The roof is less than about 15 years old.
  • The damage is in one small area — a few blown-off shingles, a cracked boot around a vent pipe, or loose flashing.
  • The decking underneath is solid (no soft spots or sagging).
  • This is the first problem in years.

Replacement makes more sense when…

  • The roof is near the end of its life (about 20+ years for most asphalt roofs).
  • Shingles are curling, cracked or bald across large areas.
  • You see granules piling up in the gutters.
  • Leaks keep coming back in different places.
  • The roof deck sags or feels soft.
  • The repair estimate is more than about half the cost of a new roof.

The "50% rule" and the "25% rule"

Many roofers use a simple rule of thumb: if repairs would cost more than half the price of a new roof, replace it. Repairing an old roof also tends to lead to the next repair.

Some places also have legal rules. Florida's well-known "25% rule" can require the whole roof to meet current code when more than a quarter of it is repaired within 12 months. Since a 2022 law, roofs built to the 2007 Florida Building Code or later can usually fix just the damaged section. Ask a local roofer or your building department what applies to you.

Can new shingles match the old ones?

Often not exactly. Shingle colors fade and product lines change, so a patch can look different from the rest of the roof. On the back of the house that may not matter; on the front it might.

What about insurance?

If the damage came from a storm, hail or a fallen tree, your homeowners policy may pay for a repair or even a full replacement. Wear and tear is not covered. Call your insurer before signing a contract.

Frequently asked questions

How much does it cost to fix a roof leak?

Simple leak repairs, like replacing a few shingles or a pipe boot, often cost a few hundred dollars. Bigger repairs that involve flashing or decking commonly run $1,000 to $1,750 or more.

How many times can a roof be repaired?

There is no fixed limit, but if a roof needs repairs every year or leaks in several places, it is usually cheaper over time to replace it.

Is a roof repair worth it on a 20-year-old roof?

Only if the rest of the roof is in good shape and the repair is small. Otherwise you may pay for a repair now and a full replacement soon after.
